Orchestrating Claude Code Agents: The Chief of Staff Pattern

Long-horizon AI coding fails mainly because agent context is lost and self-reports become unreliable. The Chief of Staff pattern solves this by separating a durable, long-lived coordinator session that writes briefs, verifies claims, and maintains shared state in an external board, from short-lived worker sessions that perform implementation. Each agent’s output is treated as evidence, re-run, and stored durably, ensuring that state survives session death and that verification is independent of execution.
